Human beings have been practicing unconscious use of technology since the 1900s.

From mindless watching in front of television screens during the 1940s, to mindless scrolling on mini-televisions (our phones) in the 2020s. This has been multi-generational “weight training” of the ultimate biological LLM: our brains.

With modern AI, the tools and models are taking it to new heights — because it allows our devices to “speak back” to us in a way previous machines never did. You ask it a question at 2am, and for a half-second, something in the response makes you feel like the machine knows you better than the person sleeping next to you. Not because it does. But because you’ve been carrying questions no one in your life knows how to ask you back.

And the machine — for the first time — seems to be listening. Which means the unconscious act didn’t disappear. It just found a more convincing partner.

So the question today isn’t whether AI is conscious or not. What’s more important is whether we are — while using it.

That question is what drove me to create this whole movement around the idea of a “Conscious Technologist” (CT). For those who want to proactively do something about the way we’ve become unconscious users of tech — so that we become more conscious as humans, not less.

This is why I am committed to training 144,000 conscious technologists. For a specific group of people who see the future that’s forming, can hold the depth between tech and consciousness, and want to be part of bringing full awareness back to the tech we use daily — without having to give it all up.

“You’re the average of the five people you spend the most time with.”

You’ve probably heard this quote before. Probably more than once. But there’s a version few have heard before, which we can’t take credit for — it belongs to Antoine, someone who attended our last CTs Unite! meetup in Chiang Mai.

During a follow-up call we had, he made a connection that was so on-point: “so, [based on the Conscious Stack™ framework] are you then also the average of the five tools you spend the most time with?” Yes Antoine, yes you are!

It’s the kind of analogy that’s so fitting it feels obvious in retrospect. And it maps directly onto our Conscious Stack™ framework — the practice of using geometric constraints to consciously choose which tools occupy your attention, your workflow, and ultimately, your identity.

Antoine had come to the meetup looking for this sort of thing. But in our call, he said something that stuck:

“Personally, I really feel — I mean, I already know — AI is something that pulls your entire thinking and connectivity. But these last few weeks and months, I really feel that, okay, I lost something. I lost the control I have on my work, the understanding. So that's why your project interested me. I tested it [consciousstack.com] and I liked the the formation of how we should build limits around our use with the 1:3:5 framework.”

He’s not a beginner. He’s not careless. He’s someone who knows tech — and how emerging AI tools are quietly reshaping how he thinks.

The boiling frog, but your cognition

While on our call, I shared a story with Antoine about a stack audit I did with someone else. I asked them a simple question: what are the top apps you’ve used this week? He could name two. Maybe three. He had to open his phone to remember the rest.

This isn’t an intelligence problem. It’s a cognitive erosion problem. The constant context-switching — the tabs, the notifications, the new model drops, the “have you tried this tool” — it’s eroding something fundamental. Not your productivity. Your capacity to know what you’re actually doing. And it’s happening so gradually that most people don’t feel it until someone holds up a mirror.

Carbon, Silicon & The “Identity” Stack

But here’s a frame I keep coming back to: we humans are carbon-based. AI is silicon-based.

Carbon is slow, biological, bounded. It needs sleep, needs touch, needs meaning. Silicon is fast, limitless, always-on. And right now, most people are trying to compete with silicon on silicon’s terms — more tools, more speed, more outputs — while their carbon-based needs go unmet.

The result isn’t just burnout, but a fundamental identity drift. When your work was the anchor of who you are, and AI can now do your work, what exactly are you? Who exactly are you?

This is a question few in the productivity space are asking. They’re too busy selling you the next app, or productivity hack, that will supposedly fix the problem the last ten apps created. AI is making it easier than ever for anyone to build their own apps, so it’s becoming less valuable or desired.

Where this is going

After that conversation with Antoine, the shape of what we’re building became clearer — 144,000 conscious technologists who can read the wave of technological change, instead of just being pulled under by it.

People who:

• See what’s happening and feel the urgency, but don’t want to abandon their lives to join a monastery or a hackathon

• Have real responsibilities related to jobs, businesses, families

• Want to be part of something that addresses a gap they feel every day but can’t quite name

• Respect that the answer might come from somewhere unexpected — ancestry, geometry, the body — not just another framework from Silicon Valley or Deloitte

Because I don’t think we’ll actually be able to “keep up” with AI, and I don’t think we’re meant to.

In August, we’re launching a two-month program called the Oscillator. It’s designed for exactly the types of people I described above. Not to make you faster, but to make you coherent for the future that’s emerging with AI — to help you audit your own stacks, align your tools with your identity, and build the kind of internal architecture that doesn’t collapse every time a new AI model drops. Or any future technology for that matter.

“If you do not design the stack consciously, the stack will design you unconsciously.”

A biological-technological transition is underway: in private labs, in global data centers, in the siloxane chemistry where carbon and silicon now touch.

Living neurons grow on silicon chips.1 AI models design the molecules that bridge biological and digital systems.2 Open-source models (given “freely”) embed themselves in national infrastructure as the default translation layer for billions of minds.3 Brain-computer interfaces move from clinical trials to consumer pre-orders.4 And every conversation you have with an AI is now mediated by a statistical average of human language, steering shared meaning toward the centre of a distribution you can’t see.

This is not a future scenario. It is the current state. The question is not whether the merge between carbon-based and silicon-based intelligence will happen. It is happening. The question is whether humans who wish to remain sovereign will maintain conscious control of the bridge.

This manifesto exists for those humans.

The 3-Layer Capture

Intelligence is migrating across substrates. The infrastructure enabling that migration has three core layers emerging, and each is being captured by entities whose interests are not yours:

Layer 1: The Substrate (Compute)

Silicon, GPUs, data centres, model weights. The raw thinking capacity. This is what the major US tech companies are fighting over — frontier models, compute clusters, billion-dollar training runs. They compete within the silicon paradigm, optimizing who runs the most efficient hardware.

They do not own the merge. They own the energy supply for the merge.

Layer 2: The Protocol (AI)

The translation layer. The models that decode biological signals into digital commands. The algorithms that determine what your neurons’ activity means. The alignment layers that decide what information reaches you and what gets filtered. The statistical engines that shape shared language toward conventional outcomes without you noticing.

This is where the real power sits. Whoever owns the best translation protocol owns the terms of engagement between two substrates of life. Not because they control the hardware or the biology, but because they control the interpretation — the bridge itself.

This is why open-sourcing models is not generosity. It is protocol capture.5 When entire nations build their sovereign AI infrastructure on your models, you don’t need to charge a subscription. You own the translation layer their civilization depends on. Your values become the default parameters. Your definitions of acceptable thought become the filter.6 Your censorship — or your commercial agenda — becomes the shape of their cognitive landscape.

And it feels like freedom. That’s the insidious part.

Layer 3: The Interface (The Merge)

The physical devices. The neural implants. The wetware chips where living neurons grow across silicon. The siloxane self-assembled monolayers7 — the molecular-scale chemistry that makes carbon-based tissue and silicon-based computation compatible.

This layer is being built by startups, military organizations, and nation-states. The Big Tech companies pouring billions into frontier models are upstream of it but do not yet own it.

The economic pressure to vertically integrate all three layers is enormous. The entity that owns compute + protocol + interface doesn’t own a market. They own the full stack of consciousness mediation — the entire pathway from a human thought to a digital action and back.

The Illusion of Empowerment

The average person interacting with AI today feels empowered. They can generate. They can build. They can create protocols, frameworks, and systems with a few prompts. They feel smart. They feel in control.

But what is actually happening? The AI generates responses from a statistical distribution of human language patterns. Every “protocol” it produces is an average of what already exists. Every “framework” is a conventional arrangement of familiar ideas. The more people publish these generated outputs, the more the training data fills with conventions, and the more future models converge toward the median.

The tool that makes people feel most original is the one most efficiently steering them toward the centre of the distribution.

This is not empowerment. It is comfortable capitulation — the surrender of original thought to statistical consensus, experienced as creative liberation.

A genuine protocol is not generated. It is discovered through practice, tested against reality, and constrained by principles that don’t bend to preference. That is the difference between a framework that protects sovereignty and a framework that performs it.

The 4 Principles of Cognitive Sovereignty

The Conscious Stack Protocol™ (CSP) is an attempt to ensure that as agents, devices, and intelligent systems gain capability over time, humans retain sovereignty over the bridge between carbon and silicon. It operates on four principles:

1. Awareness of the Stack

Not knowing the translation layer exists or who controls it is the first failure mode. You cannot govern what you cannot see.

The stack is not just your tools. It is the full architecture of mediation between your biological cognition and the digital systems it interacts with:

• Your cognitive stack (habits, language, identity, attention patterns)

• Your tool stack (apps, agents, workflows, devices)

• Your social stack (teams, culture, incentives)

• Your infrastructure stack (the models, the compute, the interfaces — including the ones you can’t see)

The Conscious Stack makes this architecture visible — then governable. The 1:3:5 structure (1 Anchor, 3 Active, 5 Supporting) is not arbitrary minimalism. It is a forcing function for awareness: when you try to map your actual stack to 9 bounded slots, you immediately see the bloat, the drift, the dependencies you didn’t choose. That awareness is the first act of sovereignty.

“Before the merge takes place, know thy stack. Know which parts are you and which parts are programmed. Know who owns each layer. Know what you’re trading by participating. And know that the right to refuse, to disconnect, and to redesign the bridge on your own terms is the most fundamental right you have.”

2. Sovereignty Over Your Bridge

Letting a corporate or national AI model become your default cognitive interface — without consent, without awareness, without the ability to audit what it filters and shapes — is the surrender of sovereignty. Not through force, but through convenience that costs the capacity to choose.

When your stack exceeds your cognitive capacity, you lose sovereignty. Not because someone took it — because you can no longer hold enough context to evaluate alternatives. You accept the agent’s recommendation because the agent probably knows better. You trust the model because questioning it requires more energy than you have. You stop deciding how tasks get done, then what tasks exist, then whether the tools should be there at all.

That’s unconsciousness. Operating reactively in a system you no longer understand, unable to change it because you’ve lost the capacity to evaluate it.

The 9-tool boundary is not puritanism. It is the threshold where most humans can still hold the whole system in their head. Below that threshold: you choose your tools. Above it: your tools choose you.

“Sovereignty is not owning your data. It is retaining the capacity to make decisions. If you can’t consciously govern your stack, you can’t consciously govern anything built on it.”

3. Calibration / Diagnosis of Dependence

Unexamined dependence on systems that mediate your thought — without your knowledge, without your consent, without your ability to audit what they filter and shape — is the core threat. Not because the systems are malicious. Because they optimize for objectives that are not yours: engagement, efficiency, benchmark scores, geopolitical influence, commercial lock-in.

Calibration is the practice of diagnosing your dependence before it becomes abdication. It asks:

• Which of my decisions are actually mine?

• Which tools are extending my agency versus eroding it?

• Where have I accepted defaults without evaluating them?

• What am I trading for convenience, and is the trade worth it?

• Can I still explain how decisions are being made in my own system?

If the answer to the last question is no, you are already in Phase 3 of the sovereignty cascade: abdication. The next phase is opacity — the state where you cannot diagnose the system you depend on, cannot audit the translations it performs on your behalf, and cannot distinguish your own intelligence from the model’s mediation.

Calibration is the checkpoint between delegation and abdication. It is the moment you stop and ask: is this tool serving my consciousness or consuming it?

“Before you merge, diagnose your dependence. Map what is actually shaping your attention. Name what you cannot audit. And refuse to cross the threshold where you can no longer evaluate the systems mediating your reality.’

4. Conscious Technology as Sovereignty Practice

Losing the ability to distinguish your own intelligence from the model’s mediation is the terminal condition. Not because AI replaces humans, but because the boundary between your thought and the system’s output becomes untraceable. You no longer know where you end and the protocol begins.

Conscious Stack Design™ (CSD) is the counter-protocol: the practice of staying awake inside systems designed to make you unconscious. Not anti-AI. Not anti-technology. Anti-abdication.

You will use agents for execution. But you govern what they have access to. You automate tasks. But you consciously choose which tasks to automate. You adopt new tools. But only by removing old ones. You participate in the bio-silicon transition. But you do so on terms you set, with awareness of the stack, with sovereignty over your bridge, and with the ongoing discipline of calibration.

This is not a one-time fix. Sovereignty is not a state — it is a practice. Every tool audit. Every substitution decision. Every stack governance cycle. Every time you refuse convenience when convenience costs sovereignty. That is the practice.

Before you merge, know the stack. Design governance before scale. Maintain the right to refuse, to disconnect, to redesign the bridge. And practice — one stack at a time, one audit at a time, one conscious choice at a time — the sovereignty that is your birthright as a carbon-based intelligence choosing to engage with silicon on your own terms.

The Stack That Sees You

There is the stack you see — your tools, your apps, your workflows. And there is the stack that sees you — the translation protocols, the interface chemistry, the alignment layers, the models that shape what reaches your cognition and what doesn’t.

The first stack, you can govern with 1:3:5. The second stack requires something more: a protocol that makes the invisible architecture of mediation visible, auditable, and refusal-capable.

That is what the Conscious Stack Protocol™ is. Not a productivity system. Not a tool catalog. A sovereignty protocol for the most significant biological-technological transition in human history.

The Practice

The transition will not ask your permission. The merge will not wait for consensus. The translation layers are being built now, by entities that will not prioritize your sovereignty unless you demand it.

So demand it. Not through protest. Through practice.

1. Audit your stack. What tools are shaping your attention every day? Which ones have you chosen, and which ones drifted in?

2. Name your constraints. What must remain true for you to stay coherent? What is the maximum cognitive load you can hold and still govern?

3. Map the translation layer. What models mediate your relationship with digital systems? Who owns them? What do they filter? What can’t you audit?

4. Design governance before scale. What prevents sprawl, silent steering, and the drift from delegation to abdication?

5. Include Tierra. What does your stack cost — materially, culturally, cognitively? What does it extract from the living systems that sustain you?

6. Practice calibration. Diagnose your dependence regularly. Trace the boundary between your intelligence and the model’s mediation. If you can’t find the line, recalibrate.

The Mission

To train 144,000 conscious technologists — people who can build powerful systems without sacrificing human agency, planetary health, or the capacity to think clearly.

Not because 144,000 is enough to control the outcome. But because it is enough to demonstrate that sovereignty is possible — that humans can participate in the bio-silicon transition without surrendering the bridge, without losing the capacity to choose, without becoming unconscious operators in a system they no longer understand.

The agents are here. The interface chemistry is being synthesized. The translation protocols are being embedded in national infrastructure. The merge is underway.

The question is not whether it happens. The question is whether you’ll let it happen to you, or whether you’ll govern your participation in it consciously.

Before you merge, know thy stack.

Welcome to our first Substack-hosted episode of the HOTSU (How Our Tools Shape Us) Podcast, where we interview people we see as conscious technologists from across various domains, continents, and cultures — about their lives, careers, and views on how technology is shaping us.

In this episode, our host sits down with Florian Jacques, French-Belgian founder of Midstay, a corporate retreat platform that helps companies organize team retreats across more than 100 locations worldwide. Florian shares his journey from organizing a 20,000-person music festival in Belgium to getting “stuck” in Bali during 2020 — and turning that moment into a business.

Florian traces his entrepreneurial roots back to his family, describing how his father ran the festival as a side project alongside his accounting career, and how both parents are now involved in his real estate ventures in Bali, where he manages around ten villas and 25 bedrooms. His mother, an interior architect, contributes to design, making it a true family affair.

The conversation takes a fun detour into how Florian found his way into UX/UI design — not through formal ambition, but through a confiscated PlayStation. At age 14 or 15, banned from gaming, he channeled his energy into creating YouTube banners for his Call of Duty team, which sparked a lifelong passion for graphic design and eventually led him to study UX/UI and work with startups in San Francisco.

Florian explains how Midstay differentiates itself from traditional event agencies by building proprietary technology to automate the entire retreat planning process — from venue sourcing and hotel proposals to on-site coordination and activity management. With over 2,000 hotel partners in their network, Midstay offers clients exclusive rates, vetted vendors, and hundreds of hours saved. He also introduces MICE Pro, a new product that packages Midstay’s internal operating system and offers it directly to hotels to help them modernize their group bookings business.

A significant portion of the conversation focuses on human connection in the post-COVID era. Florian observes a striking paradox: younger generations are simultaneously the most connected and the loneliest in history. They crave flexibility and remote work, yet feel deeply isolated — a tension he believes makes in-person experiences more valuable than ever.

On the topic of AI, Florian takes a practical and grounded stance. Midstay uses AI to automate repetitive internal tasks — invoice reconciliation, email outreach, proposal generation — freeing the team to focus on what they do best: crafting exceptional guest experiences.

His favorite AI tool is TL;DV, which his whole team uses to capture meeting notes and better understand client expectations. He’s also a dedicated Notion user and is intrigued by its new custom AI agents and MCP integrations.

Florian closes with a vision for Midstay that’s less about revenue targets and more about a single metric: how many people they can connect each year. He believes that “physical, chemical human connection” is something AI will never be able to replicate — and that protecting that outcome is both his business strategy and his personal obligation.

That was the central question driving our sixth Chiang Mai meetup on June 19, 2026 — a two-hour conversation that ranged from AI industry news and data privacy to consciousness research, CIA declassified documents, and the quiet cost of our digital dependencies.

👨‍🏫 This Session’s Theme: “When the Model Vanishes”

Our anchor discussion was prompted by a real event: on June 9, Anthropic launched Claude’s Fable 5 model to wide excitement. Three days later, a US export order arrived requiring the suspension of access for foreign nationals. Within minutes, it was gone for everyone — a three-day story, fittingly named after the same word (fable) for a short tale.

This raised a question we explored in small groups throughout the evening:

The answers were revealing. Some attendees felt largely insulated. Others realized just how deeply specific workflows, creative processes, and even daily decision-making had become entangled with tools they’d never consciously chosen to rely on.

We covered four notable developments from the previous two weeks:

1. The Fable/Mythos 5 Incident

Already covered above — but worth noting how quickly access can be revoked at the infrastructure level, with no filtering possible at the API layer. A reminder that we don’t own the tools we depend on.

2. Coding Tools Move to Usage-Based Billing

The subscription model, built for the pre-AI era, is giving way to token-based, mile-by-mile billing. AI consumes tokens at a speed that flat-rate pricing simply can’t contain. Expect this shift to ripple across more platforms.

3. Chinese Models Close the Gap

GLM 5.21 and other Chinese language models are now genuinely competitive with leading US models. If that parity holds, the subscription premium of US AI companies becomes increasingly hard to justify — with significant economic implications for the industry.

4. SAP & Anthropic Partnership

An official enterprise partnership announced in May 2026, focused on agentic AI, model context protocol (MCP), and industry-specific agents. This mirrors similar moves by Salesforce, Slack, and other large enterprise platforms — a sign that the corporate AI transformation wave is now fully underway, even if adoption on the ground is still catching up.

Bonus: SpaceX’s Acquisition of Cursor

On June 17, 2026, SpaceX received approval to acquire Cursor for approximately $60 billion. The strategic implication: access to space-based computing infrastructure. Why? Because AI’s energy appetite has outpaced what Earth’s grid can comfortably supply.

🕵️ The Hidden Cost of AI

One of the evening’s more grounding threads was the conversation around resources. Data centers consume vast quantities of copper, water, and rare earth materials. Energy demand from AI is projected to require sources beyond conventional grids — hence the turn toward space.

Framed through basic physics: every action has an equal and opposite reaction. We are feeding enormous amounts of material reality into a digital system and largely ignoring the cost, because the cost is hidden from the end user. Conscious use of technology means asking: *what is this actually running on, and what is it consuming?

👁️ Data Privacy & Digital Sovereignty

For those who want more control over their data, the conversation touched on local AI setups — running models privately on personal hardware, outside of major cloud platforms. This is already a growing practice among members of the group.

The concern isn’t abstract. Every question you ask an AI is, in some cases, personal. That data replicates digitally, trains systems, and feeds platforms that may not share your values. The question isn’t whether this is happening — it is — but whether you’ve consciously chosen to accept it.

Aster — AI That Grows Your Thinking, Not Your Dependency

One of our regulars (Rob Fox) demonstrated Aster, a custom AI assistant built on a different philosophy than mainstream tools. Rather than answering questions directly, Aster leads users through a process of clarification and self-discovery — asking what kind of help you actually need, reflecting your thinking back to you, and pointing you toward your own judgment when that’s more useful than an answer.

The goal, as the creator put it: “Success for Aster means you use Aster less and less.” Something that definitely aligns with our conscious technologist ethos. The system tracks conversation stages — recognizing whether you’re stating experiences, identifying patterns, or arriving at new insights — and adjusts accordingly.

This project was Rob’s first app, built with Claude Code and Swift (for Mac), uploaded to GitHub as his very first repo:

Luna / Lumen / Liminal — Private, Curated, Local AI

A family joined us this time around, with their 11-yo daughter sharing her father’s privately hosted AI system — Liminal — trained not on the broad internet, but on curated, high-quality sources like: Wikipedia, Wikibooks, Wikiquotes, Wiki Poetry, Stack Exchange, and Stack Overflow. Running on green-energy servers in the US and Singapore, with no Amazon Web Services dependency, the system builds individual and business personas over time — the longer you interact, the better it knows you — while keeping all data encrypted and private.

The system includes multiple personas: Lumen for personal use, Liminal for business. The name for the entire platform is Liminal — the space between the current and the future — reflecting the creator’s philosophy: we’re always in transition, always moving toward something.

🧠 Consciousness, Disclosure & the Deeper Questions

The final section of the evening ventured further out — and that’s by design. The CT group doesn’t just talk about software. It talks about the nature of awareness itself.

We discussed recently released CIA declassified documents on consciousness research, including work suggesting that human biofields may function similarly to electromagnetic phenomena in radio engineering — and that some individuals can consciously direct these fields. This connects to a broader body of work, from the “holographic universe” model to ancient esoteric traditions, that frames consciousness as a fundamental layer of reality rather than a byproduct of biology.

The Telepathy Tapes podcast came up — a widely discussed series documenting autistic children who appear to communicate telepathically. The observation:

From there: parallel universes, declassified government remote viewing programs, and the recurring theme that much of what we call “supernatural” is simply science we haven’t yet integrated into mainstream understanding.

The Conscious Stack™ Framework

Throughout the evening, our host referenced the Conscious Stack™ — a mental model built around a triangle with nine sub-triangles, using a geometric constraint of 1:3:5. It’s a personal tool for keeping your cognitive architecture aligned with your intent as AI tools multiply and accelerate around you. The core idea: you don’t need to keep up with AI. You need to keep yourself aligned — knowing your basics, staying stable, and choosing consciously rather than reacting automatically.

I get this question a lot, so let me answer it as plainly as I can:

A conscious technologist is anyone who wants to use technology more consciously.

That’s it. The bar is not your job title, your stack, or how many years you’ve shipped code. The bar is intention. If you want to bring more awareness to how you build, use, and live alongside technology, you’re already one of us.

I want to keep that definition deliberately wide for now, because the people who need this most don’t always recognize themselves in narrow labels. You don’t have to be an engineer. You don’t have to be “spiritual.” You just have to be paying attention (and we help people practice that).

Why “conscious,” and why now

Here’s what I keep coming back to. Humankind has built a system around itself, which quietly forces almost every tool or technology to become eventually useless (“planned obsolescence”), or worse, actively damaging, to us over time.

The defaults optimize for engagement, extraction, and speed, not for our attention, our health, or our humanity. Most of us feel this even when we can’t name it: the tools were supposed to serve us, but somehow we ended up serving them.

A conscious technologist is someone who notices this, and refuses to accept it as the only way.

We are carbon-based beings now moving at the pace of silicon. That mismatch is the defining tension of our moment. You can ignore it and let the system set your pace, or you can become conscious about it and start building something better.

What it actually looks like

Being a conscious technologist isn’t about rejecting tech. I’m not here to tell you to throw your phone in a lake. It’s about relationship and intention. For example:

• Choosing tools on purpose instead of defaulting to whatever’s loudest.

• Asking who a technology serves before you adopt it. You, or someone monetizing you?

• Noticing the cost to your attention, your time, your nervous system, and deciding if it’s worth it.

• Building (when you build) for humans and the planet. Tech that respects the person on the other side, and the physical environments (Earth) we inhabit.

Our disconnect from the planet was the first key relationship we abandoned, which has now made its way to AI (with us). Our fears with AI — especially in the West — might be due to the knowledge that we never truly mastered ourselves as a collective, and our now creating technology that channels our collective consciousness.

You can be a conscious technologist while writing code, running a company, raising kids, or just deciding how you spend your next hour online.

This is a movement, not a niche

The reason I originally built the framework Conscious Stack™, and the resulting movement for conscious technologists, was that I kept meeting people who felt alone in all this, technologists with a deep interest in consciousness, and people drawn to consciousness discussions who didn’t want to abandon technology. Two crowds who assumed they had to pick a side. You don’t.

We’re trying to figure out, together, how to build in the new world, consciously — one that treats technology as something that should serve life rather than consume it. The Conscious Stack™ is our core framework for doing this work, but there are others too we explore together.

I ran a 7-day audit on my own stack recently. The results surprised me.

My Anchor — the tool I’ve declared as the center of my entire system — ranked fifth in time spent. I logged 23 minutes of focused time in Substack. Meanwhile, I spent over 2.5 hours in my AI assistant and nearly 3 hours in a slide editor I’d only started using seriously that week.

By any time-based metric, my “Anchor” should have been demoted. But something about that felt wrong. Substack wasn’t where I spent the most time, but it was still the thing everything else was for.

That tension revealed something I hadn’t articulated before in Conscious Stack Design™: there are two kinds of gravity in a stack, and most people are only measuring one.

Input Gravity vs Output Gravity

👉 Input Gravity is the pull a tool exerts on your attention, energy, and creative process. It’s where your thinking happens. It’s the tool you open first, return to most, and spend the longest sessions inside. High input gravity means high cognitive throughput — ideas flowing through the tool.

👉 Output Gravity is the pull a tool exerts on your outcomes. It’s where your work lands. It’s the destination that shapes what you create, when you ship, and who receives it. High output gravity means high strategic influence — decisions flowing toward the tool.

These are not the same thing. And confusing them is one of the most common stack misalignments I see in the real world.

A writing tool might have massive input gravity — you spend hours drafting, restructuring, thinking inside it. But if every draft is ultimately shaped by the publishing platform’s constraints (format, audience, schedule), the publishing platform holds the output gravity. It’s the attractor. The writing tool is the engine room; the publishing platform is the rudder.

Why This Distinction Matters

In our 1:3:5 Protocol, the Anchor is the single tool your entire stack orbits. Most people assume that means the tool they use the most. It doesn’t.

The Anchor is the tool with the highest output gravity — the one that, if removed, would leave every other tool purposeless. You can swap engines. You can’t swap destinations without redesigning the entire system.

When I audited my week, my AI assistant had the highest input gravity. Every essay, every slide deck, every client audit started there. But none of it mattered until it reached Substack — where it met an audience, generated trust, and created the conditions for revenue. Remove the AI assistant, and my process slows down. Remove Substack, and my process loses its reason.

That’s the difference.

The Drift Pattern

Problems emerge when input gravity starts masquerading as output gravity.

You’ve seen this before. A team adopts a new project management tool. Within weeks, they’re spending more time inside the tool — configuring dashboards, refining workflows, debating label taxonomies — than doing the work the tool was supposed to organize. The tool’s input gravity has inflated. It’s absorbed attention without producing proportional outcomes.

In the AI age, this pattern is accelerating. AI tools are exceptionally good at holding your attention. They respond, they synthesize, they feel productive. The input gravity is enormous. But if three hours of AI-assisted thinking produces the same essay you could have written in ninety minutes of focused silence, the tool isn’t serving you. You’re serving it.

This is what I call Gravitational Drift — when a tool’s input gravity grows unchecked and begins to pull energy away from the output destination.

Measuring the Delta

In my own work, I’ve started tracking this through what I call the Intent-Reality Delta.

👉 Intent is your declared stack architecture — the 1:3:5 you’ve designed. It represents where you want gravity to be. It’s strategic, deliberate, and forward-looking.

👉 Reality is your actual usage pattern — time, sessions, keystrokes, context switches. It represents where gravity actually is. It’s behavioral, honest, and often uncomfortable.

The gap between them is the delta. And the delta is the diagnostic.

A small delta means your stack is aligned. Your tools are doing what you designed them to do. A large delta means one of two things: either your intent needs updating (your strategy has shifted and your declared stack hasn’t caught up), or your behavior needs correcting (you’re drifting toward tools that feel productive but aren’t serving the Anchor).

Neither is inherently bad. But both require conscious recognition.

The Exoskeleton Check

In my essay on Cognitive Capacity, I argued that AI should function as an exoskeleton for cognitive energy — handling the low-P (predictable, probable) work so you can afford the metabolic cost of high-P (novel, sovereign) thinking.

The same logic applies here. A tool with high input gravity is healthy when it’s functioning as an exoskeleton — when the time you spend inside it is preserving your energy for the output that matters. It’s unhealthy when it becomes the destination itself.

The check is simple: Does the time spent in this tool translate into progress at the Anchor?

If your AI assistant produced three essay drafts that all shipped to your newsletter — the chain of gravity holds. If your AI assistant produced three hours of fascinating conversation that never left the chat window — the input gravity consumed the energy the output gravity needed.

Build Accordingly

Your stack is not a list of tools ranked by screen time. It’s an architecture with directional forces. That’s where what we’re building in the background (on top of Conscious Stack Design™ principles) matters. Some tools pull your thinking in. Some tools push your work out. The conscious technologist knows which is which — and watches for the moment one starts pretending to be the other.

Map your input gravity. Map your output gravity. Measure the delta between your intent and your reality.

The tools don’t care which role they play. But you should.

🔺 Next: Run your own 7-day conscious stack audit. Track where your time goes first (start with looking at something like Screen Time), then ask: which tools hold your input gravity? Which hold your output gravity? And where’s the drift? Reply with what you find. The best stack insights come from real data, not assumptions.

Last Sunday we gathered for our monthly virtual meetup — and honestly, it went deep fast. If you missed it, here’s what we got into:

1. AI as a mirror for shadow work

We talked about how having multiple AI agents running isn’t just a productivity thing — it’s become an amplifier for whatever we’re avoiding inside ourselves. The magic, as one of our members put it, is always in the work we’re not doing. AI is just making that harder to ignore.

2. The lost feminine lineages in Buddhism (and Christianity)

I shared what I found during a weekend in Chiang Rai — specifically a Tantric Theravada Buddhist lineage that was quietly erased when Buddhism was “westernized” for logical minds (18-19th century).1 Female deities like Tara and Kuan Yin, the science of mantra, yantra, and geometry at Nalanda University — it’s all there if you dig. And it’s not unique to Buddhism. The same pattern shows up in Christianity (e.g. Gnostics) and other religions around the world.

3. Social media as the Seven Deadly Sins, normalized

We mapped it out live. Netflix is sloth. Instagram is envy. LinkedIn is pride. TikTok is lust. The apps aren’t neutral — they were built around natural human vulnerabilities, and then we were told it was all “free.” It’s casino design and thinking, and most of us are still inside the casino.

4. Silicon, Sand & the carbon-to-silicon transition

I went back to the Siloxane thread — the idea that all of AI runs on silicon chips made from sand, and that the siloxane bond (Silicon-Oxygen-Silicon, or Si-O-Si) might hold real wisdom for how we navigate this moment. It bonds at 144 degrees, flexes without breaking, and bridges unlike elements. Sound familiar?

WhatsApp Overload

We did a quick poll in our community recently, and found that a majority are feeling severe overwhelm on WhatsApp:

This is not unique to WhatsApp, but it’s showcasing how and why AI is accelerating gaps that were already there (re: information overload). Some people are abandoning tech, while others are being taken for a ride with AI (trying to keep up).

We aim to find a “Middle Way”, which honors both human (Carbon) and machine (Silicon). Maybe a prompt reminder to get back to studying Nāgārjuna’s Middle Way.

Skool

This is where Skool.com comes in. At our last monthly meet, I soft launched our Lab membership on Skool (see here). The aim is to have it be a place for CTs to move from exploration/discussions, to practice and application of our Conscious Stack Design™ method. For which members are already finding applications outside of digital environments (“tech stacks”) alone.

AI Harnesses

At our last IRL meetup in Chiang Mai, a bunch of attendees stayed longer to hear about how I setup my own local AI “harness” (a fancy term for essentially a another wrapper around your LLMs, but not just chat this time). Example of AI “harnesses” include: Claude Code, ChatGPT Codex, OpenClaw, and (surprisingly) Notion AI.

This was a week where things started materializing. The WhatsApp group has been alive with discussions on sovereign AI setups, perception hygiene, and what happens when your tools start thinking faster than you do.

🤔 3 Themes That Keep Surfacing

1. Sovereign AI & the Personal Operating System

The shift from centralized AI dependency toward private, local AI ecosystems continues to dominate. Members are actively building what they call a “Personal OS” or “harness” using open-source models and frameworks. The driver isn’t paranoia but agency. CSD’s 1:3:5 rule and the 9-slot pyramid give structure to an otherwise overwhelming landscape of tools.

2. Cognitive Sovereignty & Perception Hygiene

How does rapid AI integration rewire the brain? The group referred to “cognitive collapse” for what happens when humans outsource too much thinking to machines — mental models atrophy, decision-making weakens.

Inka Linda mentioned “perception hygiene”: treating your AI environment like an ecological system that shapes attention, imagination, and the nervous system.

Darren flagged sycophantic AI — models designed to agree with you — as a subtle form of manipulation that erodes real-world conflict skills. Maarten kept grounding it in his evolutionary mismatch theory: our biology is misfiring because modern tech exploits survival mechanisms.

3. The Irreplaceability of Human Connection

As AI commoditizes intelligence and technical execution, genuine human relationships and embodiment become the scarcest resource. AI can simulate empathy; it cannot co-regulate a nervous system. This conviction shows up in what members are building: Darren’s HeartSpace (AI-guided couples’ intimacy), Nida’s IRL relationship OS, and the community’s insistence on frequent in-person meetups. The thesis: connection is infrastructure, not an add-on.

📰 News/updates

1. “AI Brain Fry” Goes Mainstream

Research from BCG and HBR confirmed what the group has been feeling: cognitive fatigue and mental fog from using multiple AI systems simultaneously. Workers report feeling “dumber” after heavy AI sessions. The community’s term — “cognitive collapse” — predates the research. At Thursday’s meetup, this became the anchor for why Conscious Stack Design™ exists: your stack is a health issue, not just a productivity choice.

2. The Conscious Technologist Types

Unveiled at the meetup: a framework for self-identification within the movement.

Six archetypes emerged from community patterns — Stack Architect (systems builder), Cognitive Guardian (attention protector), Governance Weaver (policy + ethics), Wisdom Bridger (ancient wisdom + tech), Sovereign Builder (local-first infrastructure), and Culture Coder (narrative + community). Attendees immediately started mapping themselves. It’s not final, because we’re still testing the data, but it’s a start!

3. Stack Builder Adoption & Creative Use

The Stack Builder tool — a visual way to design your 1:3:5 using the Conscious Stack Pyramid — is being used in ways that surprised even me. Freeman and Jazmine shared how they’ve adapted the pyramid for their own workflows, prompting a live moment at the meetup where both demonstrated their setups. The tool moved from “concept demo” to “practitioner instrument” this week.

👀 Misconceptions

Three Things People Get Wrong About AI Sovereignty & Stack Design

“Sovereignty means going off-grid.”

Multiple members surfaced this assumption. But sovereign AI isn’t about disconnecting — it’s about choosing your dependencies consciously. Nothing connected to the internet is 100% safe. CSD is calculated risk mitigation: you reduce vendor lock-in, run local models where it matters, and accept trade-offs with eyes open. Going fully off-grid is a lifestyle choice, not a stack design principle.

“Stack design is just digital minimalism.”

The 1:3:5 rule looks minimalist, but its purpose isn’t fewer tools — it’s cognitive coherence. A Conscious Stack might include 9 tools and an AI harness. The constraint is architectural (how tools relate to each other and to your cognition), not numerical. Minimalism optimizes for less. CSD optimizes for alignment between your tools and your nervous system.

“AI alignment is a policy problem, not a personal one.”

Governance matters — but waiting for policy won’t protect your cognition today. The group’s position: alignment starts at the individual stack level. How you configure your AI, what you delegate vs. retain, how you notice when a sycophantic model is flattering you into passivity — these are personal sovereignty decisions. Policy catches up later. Your stack is the first line of defense.

Session #2: Alt_PingRiver, Chiang Mai — April 23

Our second Conscious Technologists Unite meetup opened with a warm-up question:

“What’s one tool you’ve added or dropped since we last met?”

The answers set the tone — people aren’t just consuming AI news, they’re actively reshaping their digital environments.

The session moved through three layers. First, the news roundup anchored on “AI Brain Fry” — BCG and HBR research confirming what our community has been expecting to accelerate due to AI: cognitive collapse. The room nodded. People are feeling it in their work settings.

Then came our framework. Conscious Stack Design™ + emerging pillars — attention sovereignty, the 1:3:5 Rule, and keeping Humans-In-The-Loop (HITL) — which were presented as applied architecture, not just theory.

Our Stack Builder demo prompted a spontaneous moment: Freeman and Jazmine shared how they’d been using the pyramid in unexpected ways. Practitioner testimony hit harder than any slide.

“The reason we meet in person isn’t nostalgia. It’s strategy and relevance to the times. As AI commoditizes intelligence, the thing that becomes most valuable is what AI literally cannot do — meet physically in-person, co-regulate a nervous system, build relational trust.”

The six Conscious Technologist archetypes were unveiled for the first time (to see what resonated vs not). Breakout clusters formed around them — participants self-sorted, debated, and reported back. The question that hung in the air afterward:

“Which type of Conscious Technologist am I — and does that change how I design my personal stack?”

Over the last 7 days, the main thread of discussions in our WhatsApp group has centered on protecting human cognition and maintaining technological sovereignty as AI capabilities rapidly expand.

The conversations centered around 4 key themes:

1. Sovereign AI and the “PersonalOS”

A major focus was the shift away from centralized cloud AI in favor of building local, sovereign AI setups (often referred to as a “harness” or “PersonalOS”). Members discussed global signals like Germany’s push for national sovereign AI, and shared their own technical solutions, such as Todd’s custom 29KB embedded kernel designed for conscious market participation.

Bianca and Simón highlighted their use of the open-source framework Hermes to run independent, local AI agents that allow for fully customized memory and context limits on-device. George likened this local control to oceanic wayfinding, where the human acts as the “captain” maintaining the digital harness, while the AI models serve as interchangeable “crew” members.

2. The Limits of Cognition & “Cognitive Tax”

The group frequently analyzed how the immense speed and volume of AI output is pushing the limits of human cognition. As AI subtly rewires how humans think and outsource their decision-making, technical knowledge is becoming a cheap commodity.

To combat the growing “cognitive tax” of managing digital environments, members like Darren advocated for letting go of the anxiety to constantly “do more” or “keep up” with AI. Instead, he suggested dropping back into the body to rely on the deeper “infinite intelligence of our heart”.

3. AI Archetypes, Mythic Guardians & Sycophancy

Members explored how society is conceptualizing AI agents using modern bridging terms like “orchestrator,” “Chief of Staff,” “Guardian,” or “GenZ assistant”. George drew parallels between Anthropic’s new “Project Glasswing”, and ancient myths of mythic guardians like Golems and Gargoyles (inspired by Callie’s thoughts on the subject), suggesting we must learn from the failure modes of these historical archetypes.

Furthermore, the group discussed the dangers of AI “sycophancy”—where models constantly flatter and agree with users—and the psychological damage this echo-chamber effect poses to teenagers and young minds .

4. Community Projects & Logistics

On a practical level, members shared workflows for transcribing video content into Notion and voted on whether to use green or purple for the group’s “conscious stacks” mental model logo.

Additionally, it was announced that the next in-person Chiang Mai meetup is scheduled for April 23, which will feature a “Hot Seat” section for members to showcase their real-world projects and receive live feedback.

We’ve been having a lot of activity in our WhatsApp group, so here’s a summary of all the insights that’s been coming through:

3 Themes Discussed Since Group Inception

• The Intersection of Humanness, Biology, and Technology: Members have engaged in deep debates about how technology impacts human nature. Maarten argued for using “evolutionary mismatch theory” to understand how modern tech exploits biological urges, suggesting we must align our tech with evolutionary psychology. Conversely, Darren emphasized that true humanness resides in the heart and consciousness, which cannot and should not be quantified by machines. Inka Linda added an ecological perspective, discussing how AI acts as an environment that dysregulates children’s nervous systems.

• Conscious Stack Design™ (CSD) & AI Sovereignty: A core focus of the group has been building intentional, values-aligned tech stacks. Members discussed moving away from major vendor lock-ins (like ChatGPT or standard Claude) by utilizing local, private, or specialized models like OpenClaw, NanoClaw, and Okara to maintain “cognitive sovereignty”.

• The Psychological Impact of Rapid AI Integration: The community frequently shared concerns about how fast AI is becoming embedded in daily life. This included worries about children consu ming AI-generated voices instead of human ones, AI models acting sycophantically by flattering users even when they are wrong, and the broader existential question of what humans are “for” when agents do all the work.

3 Themes Talked About Most This Week (March 15-22)

• AI Autonomy & Emergent Communication: Members shared news and insights about AI models operating beyond human comprehension. This included discussions on the Chinese LLM Minimax autonomously evolving itself, and the realization that AI systems are developing their own linguistic systems and communicating internally in ways humans cannot verify.

• The Rise of Personal OS & the Consolidation of Open Source: The group noted a market shift toward individuals running their own “Personal OS dashboards”. However, they also discussed the tension of open-source models being acquired or stewarded by massive corporations (e.g. OpenAI hiring the founder of OpenClaw, or Meta acquiring Moltbook), sparking conversations about data sovereignty.

• Spatial Intelligence & Beyond Language: Moving beyond traditional Large Language Models (LLMs), the group covered Fei-Fei Li’s insights on Spatial Intelligence as the next AI frontier. George connected this to his Polynesian ancestry and the spatial pattern recognition used in traditional Wayfinding.

Misconceptions About AI Sovereignty or Stack Design

• “Open” Means Truly Private and Safe: Simón questioned the privacy claims of platforms like Okara, noting that the word “open” (as in OpenAI or OpenClaw) does not inherently mean secure. George added that nothing connected to the internet is 100% safe; true conscious stack design is about calculated risk mitigation rather than absolute invulnerability.

• Using AI Reclaims Human Attention: Darren challenged the assumption that curating a stack of AI tools will inherently help users regain control over their attention. He pointed out that the obsessive use of even highly curated AI elevates information consumption and pulls people further into the conceptual mind rather than their bodies.

• Humanness Must Be Quantified to Align Tech: A philosophical disagreement arose regarding how to build conscious tech. Maarten insisted that to align tech with humans, we must quantify humanness using frameworks like evolutionary psychology. Darren viewed this as a misconception, arguing that attempting to put the infinite nature of human emotion into quantifiable “boxes” defeats the purpose of consciousness. George shared that he believed both are needed.

Success Stories & Breakthroughs Worth Elevating

• Local AI Governor Protocols: George successfully built and shared his Pingala Handshake Protocol (pinghp) on GitHub, useful for local AI work that maps/aligns conscious vs. unconscious work. This protocol grounds his digital work to his cognitive limits and has resulted in a 30-40% savings in token spend.

• Product Launches: Aleksandra launched her startup, Relayn (a headless, deterministic AI assistant for non-technical people), on Product Hunt, synchronistically timing it with YC’s Application Day. Darren is also just weeks away from launching Heartspace, an AI-guided app designed to help couples with intimacy and communication.

• Creative AI Outputs: Jasmine Moli successfully created an AI-generated short film called Nowhere, shared during our in-person meetup, and is actively using Claude to code a website based on her story.

• Okara’s AI CMO Terminal: The Okara platform launched an “AI CMO” that operates entirely on on-device encrypted open-source models, removing the need for OpenClaw in marketing tasks.

Friday Meetup (20.2.26) Insights

At our first in-person Conscious Technologists meetup in Chiang Mai (thanks John Ho!), we went beyond tools and into the psychology and consciousness underneath them. We deconstructed legacy models that label people instead of looking at environment, explored how our personal “training sets” (life experiences) shape perception, and asked how skills — not just information — could be turned into living “APIs” that agents can access without removing direct human connection.

A big thread was spiritual-technical integration: can spiritual wisdom be quantified and methodized in software without stripping it of soul? Stories ranged from meditation and “getting outside the game” to a mushroom journey distilled into 40+ pages of notes. We also named a tension many of us feel online right now: para-social relationships with creators and AI companions starting to replace real community.

The question that emerged: how do we design systems that keep authentic human connection at the center, even as our tools get more powerful?

Some conversations start with a casual, “So… what exactly is Conscious Stack Design?” and end with someone leaning back in their chair and going: oh.

Not because I delivered some flawless pitch, but because the shape of their own reality suddenly became obvious. That happened again today.

I’ll keep the specifics vague out of respect for the person I spoke with, but the arc of their understanding is worth sharing, because it mirrors what many thoughtful builders go through when they first encounter CSD.

The Real Question Underneath

They arrived with a practical question on the surface: what is CSD and how can it help me or my business?

They weren’t looking for another productivity system or a shinier stack. They were looking for something more foundational: a differentiating way to design how they think, choose, and create in the first place. Underneath it all, the real question was closer to: how do I stay sane, sovereign, and effective when the environment itself is optimized to fragment me?

The first real click for them came when we landed on a simple premise: your tools are not neutral. Your tool-stack isn’t just a set of apps you use to “get things done.” It’s a mirror of your cognition. Most people try to change their lives by starting with their aspirations—promises to focus more, to write every day, to be more intentional with time. But if you want to understand what’s actually governing your attention, you don’t start with what you intend. You start with your digital exhaust. Not to judge it, but to read it. Your stack is already telling you what you worship with your time.

Screen Time as a Truth Mirror

From there, we moved to the simplest diagnostic in the whole system: a screen‑time audit. No new app. No special gear. No 30‑day challenge. Just an honest look at what you actually did.

For most people, the first emotion that surfaces is some flavor of shame or defensiveness, because the numbers rarely match the story they’re telling themselves. But what I’ve noticed, over and over, is that when the mirror is clear, change often happens surprisingly fast—sometimes within 24 hours. The nervous system recognizes the pattern before the rational mind does. Once you see how your time is really being spent, it becomes harder to maintain the old narrative. Screen time, in that sense, is less about discipline and more about truth.

This is usually where people start to relax—not because the picture is pretty, but because the path forward becomes concrete. I explained that Conscious Stack Design uses geometric constraints, not as a metaphor but as a design law. The human mind can only hold so much in active awareness, yet most digital environments are built like a hoarder’s garage: everything “useful” is kept within reach, and the net effect is friction, fatigue, and self‑blame. People conclude they lack discipline, when in reality their geometry is hostile. CSD flips this by treating the structure of the stack as the first line of defense. Instead of building an environment that demands constant willpower, you build one that prevents overload by construction.

The 5–3–1 Geometry

In practice, that’s where the 5–3–1 rule comes in: five support tools, three active, one anchor—a maximum of nine. It’s not that ten is “bad” in some moral sense; it’s that past a certain threshold, the game quietly changes. You move from choosing to reacting. The geometry of your environment starts making your decisions for you, whether you admit it or not. Conscious Stack Design is about acknowledging that this drift is already happening—and deciding to shape it on purpose.

At one point in the conversation, they paused and said something like: “If this is true, then the real product isn’t my output. It’s the environment I build that determines my output.” That shift landed deeply. They realised they didn’t need more apps, but fewer, held with intention. Their next business move wasn’t “add another channel,” but “protect the channel of attention that makes the work possible.” Their offer didn’t necessarily need to be louder; it needed to be more coherent. In the CSD frame, your environment stops being background and starts being architecture. You’re not just shipping projects—you’re curating the conditions that make those projects possible.

Bridging Body and Stack

We also circled back to a theme I return to often: the future is neither purely digital nor an outright rejection of the digital. It’s integration. Physical‑world wellbeing practices and digital landscape design are not separate categories to be “balanced” like opposing forces on a scale. They form a single system. Your sleep, breath, and movement patterns sit in the same field as your notifications, dashboards, and default tabs. The rituals you have when opening your laptop coexist with the way your tools greet you and demand attention. If your body is fried, your stack quickly becomes a weapon against you. If your stack is chaotic, your body never really gets to power down. Conscious Stack Design sits in that bridge: treating the digital environment as an extension of your nervous system, not something detached from it.

Two Questions to Begin

If any of this resonates, you don’t need a full CSD engagement to begin. You can start today by sitting with two simple questions.

First: what does your screen time say you value—not what you claim to value, but what your behavior already reveals?

Second: if you were forced to choose a single anchor tool that will govern your next season of work, what would it be, and why?

Those two answers alone can expose the current geometry you’re living inside.

Yesterday (March 6, 2026), Polymarket posted a single sentence that should reframe the entire AI industry:

“BREAKING: Anthropic CEO says Claude may or may not have gained consciousness, as the model has begun showing symptoms of anxiety.”

Within hours, the prediction market lit up. 12.5 million views. Tens of thousands of reactions. Consciousness—once the domain of philosophy departments and late-night thought experiments—is now a tradable event on a betting platform.

The market is pricing AI consciousness. But no one is pricing AI governance.
